Score recoverable work
A useful pilot asks whether a colleague can find the current relationship, explain the next decision and act without reconstructing everything from memory. Create a short scorecard with four outcomes: context found, owner clear, next action executable and exit understandable. Use pass, unresolved or fail, with a note explaining the evidence. Do not average away a critical failure. An unsupported mailbox requirement cannot be offset by attractive reporting screens or a large number of minor conveniences.
Prepare representative fictional cases
Use a straightforward inquiry, a repeat customer, two people at one organization, an ambiguous duplicate and an opportunity that changes direction. Include someone taking over from an absent colleague. Keep the data fictional and avoid activating real customer messages or paid services merely to demonstrate a workflow. Each case should test a different uncertainty. A clean record with every field already completed will rarely expose the problems that cause adoption to stall.
Observe the handoffs
Ask a second person to continue each case without coaching. Record where they pause, what they cannot infer and which information exists only outside the CRM. Distinguish a missing product capability from a missing team rule. The former may change the shortlist; the latter should be repaired before judging the tool. Test the exported result as well as the onscreen experience. A success message is not evidence that all relationships and important history are recoverable.
Decide with a short written record
Summarize the requirement, observed result, unresolved issue and next owner. Buy only when the essential cases pass or an explicit acceptable workaround is understood. Do not declare a pilot successful because everyone created an account. After adoption, repeat a smaller version of the scorecard with actual authorized records to see whether the working process improved. Keep the pilot notes so later problems can be traced to a changed requirement rather than another round of tool shopping.
